The Three-Claude Operating Model
An architect, a project manager, and an executor - and a human who chairs instead of relays.
October 2025. A CSS element, 53 pixels wide, rendered at what appeared to be 52 pixels on one viewport breakpoint. I had spent ninety minutes on a five-minute fix. The debugging loop had become self-referential: asking Claude to audit the output of Claude, then asking a second Claude to verify the audit, then checking the verification myself, then doubting my own check because the AI had been so confident in its original assessment.
When I opened the production URL alongside a colleague's screen, the element looked fine. The bug I was chasing did not exist. It had been manufactured by the analytical loop I was running, a loop where no single participant was wrong, but the relay between them compounded uncertainty into a phantom defect.
That night I wrote in my project notes: "The bottleneck is not the AI. The bottleneck is me, sitting between three AI sessions, copying outputs from one window to the next."
